A business model is about how your company actually makes money

The word “how” is key here: it is what defines your company’s competitive advantage.

What makes business model development different

This is a project where both the client team and the consulting team work together. We do not simply “hand over a developed model.” We build it together, and in the process your team gains initial capabilities for working with business models. That means next time, and in a living company there will be a next time because the market changes, part of the work can already be done internally.

Two companies can have the same product, the same market, and the same goals, yet one grows and the other does not. Most often, the difference is not in the product or the effort. It is in the business model: how exactly the company creates value for the customer and gets paid for it.

Business model development is a short project where we work together to understand how your model works today and how it should work for the company to grow.

When business model development is needed

Launching a new business line and needing to work out its economics before the start.

Entering a new market or a new country, where the current model cannot simply be copied as is.

The current model has stopped working: margins are shrinking, customers are not returning, and growth has stalled.

The business is preparing to attract investors or for a sale, and needs a clear, well-developed model.

The overall strategy is clear, but something feels off in the logic of how the company makes money.

PROJECT STAGES

Define the owners’ vision for the business

  • Identify their key expectations for the company’s future development.
  • Work through the constraints the company may face during this period.
  • Identify the weakest links in the current business, based on the owners’ view.
  • Define what we will focus on first when changing the business model.

Methodology:

  • Proprietary method for describing owners’ expectations (8K Vision).
  • Individual work with the consultant.

What do we get as an output?

  • The final document: “How the owners see the development of their business.”

Explore the problem field

  • Describe and assess the business model currently in use.

— Key customer profile — Key advantages over competitors — Key touchpoints — Main partners — Key processes — Key resources — Revenue structure — Cost structure

  • Identify weak points and assess risks.
  • Analyse key problems.
  • Diagnose the structure.

What do we get as an output?

  • A report on the main problems the company is facing: the problem field.

Design a new or updated business model

  • Identify what can improve the efficiency of the current business model.
  • Generate new ideas that can help the business develop.
  • Shape the new or updated business model.

Methodology:

  • Proprietary business model description method (8K Matryoshka).
  • Proprietary 8K Robot method.

What do we get as an output?

  • A detailed description of the new or updated business model.

Build a detailed one-year transformation plan

  • Define strategic initiatives for one year.
  • Break initiatives down into concrete actions.
  • Define deadlines and required resources to implement the action plan.

Methodology:

  • Proprietary method for describing strategic initiatives (8K Strategic Initiatives).
  • Action plan template.

What do we get as an output?

  • A one-year action plan: roadmap.

Present the project results

  • Final presentation.
  • Discussion of the results.
  • Approval by the client.

Methodology:

  • Project presentation.
  • Discussion and alignment.

What do we get as an output?

  • A clear business model transformation plan.

What you get as a result

Profiles of the key customers it makes sense to focus on for development.

A clear understanding of real customer needs and your advantages over competitors.

A new or updated business model that supports sustainable development even with limited resources.

An understanding of how and where the model can scale, and where its limitations are.

What we do NOT do

  • We do not work from Lean Canvas or Business Model Canvas templates “as in a textbook”; we use our own methodology.
  • We do not force your model into a neat-looking diagram.
  • We do not hand you a ready-made model without your team. Without your involvement, it will not take root.

Methodology

Our projects are based on Aliaksandr Pankou’s proprietary methodology, described in detail in the book “Strategy Labyrinths 8K,” published by Mann, Ivanov and Ferber.
